Why the next wave of partner-driven growth won’t come from the partners you recruit next. It’ll come from the ones you already have.
Every partner leader is chasing the same number: more partner-influenced revenue, faster. Most reach for the same lever first: recruit more partners.
It’s an understandable instinct. It’s also rarely where the fastest revenue is hiding.
Across the thousands of partner programs that run on the Mindmatrix platform, we see the same pattern play out again and again. A small group of partners drives the majority of the pipeline. A much larger group sits in the middle: enrolled, onboarded, technically capable, and almost entirely underutilized. According to Forrester, 67 percent of B2B organizations expect indirect revenue to grow, and nearly two-thirds expect partner-influenced revenue to grow by more than 30 percent. Almost none of that growth requires a single new partner to sign on.
It requires activating the ones already inside the ecosystem.
The Diamonds Were Already on the Property
There’s an old story, Russell Conwell’s Acres of Diamonds, about a farmer who sells his land to go search the world for wealth, only to learn years later that one of the richest diamond deposits ever discovered was sitting on the property he walked away from.
It’s a fitting metaphor for partner ecosystems in 2026. Most technology companies aren’t short on partners. They’re short on partner productivity. The opportunity isn’t buried in a market they haven’t entered yet, it’s sitting in the CRM, the PRM, the training completions and portal logins of partners who are already signed, already enabled in theory, and already capable of producing far more than they do.
The hard part has never been seeing that this middle tier exists. Every partner leader knows it’s there. The hard part is knowing what to do about it and building the infrastructure to do it at scale.
What Technology Can (and Can’t) Tell You
This is where we’ve had to be honest about the limits of our own category.
A modern partner ecosystem platform can tell you an enormous amount: who completed training, who logged into the portal, who has closed deals, who has gone quiet. Mindmatrix was built to give partner organizations exactly that kind of visibility and automation, the infrastructure to recruit, onboard, enable, and manage partners at real scale, without every step depending on a human being remembering to follow up.
What that data can’t do on its own is explain why a capable partner stalls. It can’t tell you whether a partner didn’t sell because they weren’t enabled, weren’t motivated, weren’t aligned with your ideal customer profile, or simply never got a warm enough introduction to their first opportunity. Activity data shows you what happened. It doesn’t diagnose potential.
That gap is exactly why we’ve spent the past several months working closely with Bodine & Co., the experience-led growth firm behind the Partner Experience (PX) discipline, to build something that closes it.
Introducing the Collaboration and the Partner Impact Navigator
Mindmatrix and Bodine & Co. have come at this problem from two different directions. We build the technology that runs partner ecosystems. Bodine & Co., through its Partner Experience Practice, has spent years studying why partners disengage and what makes the difference between a partner who’s merely enrolled and one who’s genuinely productive.
Together, we’ve built the Partner Impact Navigator, a structured engagement that combines Mindmatrix’s platform data with Bodine & Co.’s Partner Experience methodology to identify which partners in your ecosystem have the greatest unrealized potential, what’s holding them back, and what to do next. Each engagement evaluates partners across five dimensions: partnership strength, market presence, technical capability, sales capability, and marketing capability and produces a visual partner profile, a SWOT analysis, and a practical development roadmap.
It’s not about scoring partners or sorting them into winners and losers. It’s about giving partner organizations a defensible answer to a question most of them are currently guessing at: where should we actually be spending our enablement dollars, our MDF, and our executive time?
Why We See This as the Next Stage of Partner Ecosystem Maturity
Most of the partner organizations we work with have already done the hard work of building infrastructure. They’ve implemented a PRM. They’ve launched a portal. They’ve built out enablement content and incentive structures. That work matters, it’s the foundation everything else sits on.
But infrastructure alone doesn’t create engagement, and it never has. As Jeff Ballard, Head of the Partner Experience Practice at Bodine & Co., put it when we announced this collaboration: “Every partner ecosystem contains hidden diamonds. For most companies, those diamonds are the capable, mid-performing partners with the potential to drive more revenue.”
Our platform can find those partners in the data. Bodine & Co.’s methodology helps explain why they’ve stalled and what will actually move them. Neither discipline replaces the other nor frankly, we don’t think either one works as well alone as it does combined.
Where to Start
If you’re a partner leader heading into the second half of the year, our suggestion is simple: before you approve another recruitment push, look at the partners you already have. Pull the list of everyone who’s enrolled, trained, and technically active and ask how many of them have actually closed a deal in the last two quarters. For most organizations, that gap is bigger than anyone on the leadership team expects.
That gap is the opportunity. We’re calling it Hidden Revenue, and it’s the focus of a joint webinar Mindmatrix and Bodine & Co. are hosting in September, along with executive discussions at Partnership Leaders Catalyst in New York. We’ll be walking through the data patterns we see across the ecosystems on our platform, how the Partner Impact Navigator works in practice, and what it actually takes to turn a stalled mid-tier partner into a productive one.
The next wave of partner-led growth isn’t going to come from the partner you haven’t recruited yet. For most companies, it’s already sitting in the ecosystem you’ve spent years building. The opportunity now is recognizing it and doing something about it before your competitors do.
